Entry signal — what decides who wins here

One thing must be true
Structure decides One thing must be true Execution decides

Entry turns on a single condition that can be named and tested before much is spent. Clear it and this becomes an execution question; fail it and no amount of operating skill helps.

What you would have to beat

Find something that compounds. Entry is achievable and so is the first customer; what is missing is a reason the next entrant cannot repeat it as easily as you did.

Measured, not forecast: the share of US establishments opening in one year that were still active later. It counts good operators and bad ones together, which is exactly why it is the honest answer to “what are the odds”. It is for the whole sector rather than this market, and the ten-year figure comes from an older cohort because no younger one has reached ten years.

This is not a probability of success, and it is not a verdict on you. No survival probability is published per market, and inventing one would be worse than saying so. What the bar reads is how much of the outcome sits inside an operator's control: green means the hurdles are ones a better operator clears, red means the binding constraint is capital, an asset or a permission rather than execution. Someone arriving with an advantage this screen did not assume can win a market shown in red.

The binding constraint — defensibility

The picture is now a commodity, and the money sits with whoever owns the job, the listing or the product catalogue. Turning a phone photo of a kitchen, facade or yard into restyled renderings is something a weekend project can do: RoomGPT's whole room-redesign app is public on GitHub under an MIT licence, built on open diffusion models steered by ControlNet (Apache-2.0) [A]. So the visualisation layer is being bundled into products that already hold the customer. Hover, a San Francisco company founded in 2011 that turns smartphone photos into measured 3D models of a house, added generative-AI redesign ('Instant Design') in February 2025 so an exterior contractor can show siding, roof and window options during the first visit [B]. Its backers include The Home Depot (Series B, 2018) and three insurers (Travelers, State Farm Ventures and Nationwide led a $60M Series D in 2020) [B]. Houzz, the remodeling marketplace that raised a $400M Series E in 2017, added AI 2D-to-3D floor plans to Houzz Pro in April 2025 [B]. On the listing side, Virtual Staging AI's own terms now name Zillow, Inc. as the provider of the service [C]. The listing portal owns the staging tool. What the tools really do, and what they do not. The claim that these apps 'compete with engineering firms' is wrong where it matters. The tools produce images, room layouts, material and colour options, and increasingly price ranges (Renovate AI shows materials-and-labour estimates; Hover's core product is measurement and estimating) [C]. They do not produce drawings an authority will accept for structural, mechanical or electrical work. California's engineering board states that civil, electrical and mechanical plans 'permitted or released for construction' must be prepared by a licensed engineer and 'signed and sealed (or stamped)' [A]. The same guide shows how much residential work sits outside that rule: unlicensed people may design conventional wood-frame single-family homes of up to two storeys plus basement, and non-structural interior alterations. Even then, the building official 'shall require' a licensed architect or engineer for any part that departs from conventional framing [A]. So the honest picture is that these tools displace the interior designer's concept board, the remodeler's sales sketch and the real-estate photo editor. They feed the architect and engineer rather than replace them, and in Canada the provinces (PEO, EGBC) set equivalent seal rules that this pass could not open (both returned 403). How this differs from the neighbours. 5413 is professional authoring software — Autodesk, Bentley, Trimble — whose file formats are the lock. 2362 is Procore-style construction management. 5312 and 5313 are transaction and appraisal workflow. This record is the consumer- and sales-facing front end that sits before any of them. The architecture-side entrants here (Snaptrude, Maket) are trying to cross from picture into plan, and the plan is where 5413's incumbents and the licensing rules are waiting. Defensibility decides it: an entrant's renderer is reproducible from open weights, and its distribution must be rented from Houzz, Hover, Zillow or a retailer that can ship the same feature.

I

The incumbent

Who owns this market and who is coming for it. Fields a screen never reached say so rather than guessing.

Incumbent
No incumbent in the generative layer. Hover (exterior contractors: measure, design, estimate) and Houzz Pro (remodelers and interior designers) hold the paying professional, and each has bolted generative redesign onto a workflow it already owned
Scale
Neither publishes revenue. Hover's last round confirmed here is a $60M Series D in November 2020 [B]; Houzz's last disclosed round is a $400M Series E in June 2017 [B for the company's own release]. No scale figure for any generative-AI pure play was found
Share
No published share, from anyone. Consumer apps cite user counts (Maket 'over a million users' via its investor, RoomGPT '4 million' on its own homepage) [C], which are sign-ups rather than paying customers
Challengers
Consumer and prosumer redesign apps — Renovate AI, ReimagineHome (Styldod), Collov AI, Planner 5D; virtual staging for listings — Virtual Staging AI (now Zillow), BoxBrownie, Apply Design; plan-generating tools moving towards architecture — Maket (Montréal), Snaptrude; and the Chinese-owned Homestyler on the 3D-design side
Lock-in mechanism
Close to none for the image tools. A rendering is a JPEG that the customer downloads, so nothing carries over except the subscription. Lock-in exists only where the visual is tied to something else: Hover's measured 3D model feeding an estimate and a supplier order, Houzz Pro's CRM and invoicing, and a brokerage's MLS integration for staging
Price movement
Downward. Consumer redesign is sold as cheap monthly plans with free trials and discount codes on the homepages (RoomGPT advertised 60% off and Collov 25% off when checked) [C]. Virtual staging that photo-editing services such as BoxBrownie price per image is now sold as unlimited AI staging by Apply Design and others [C]
Is the buyer consolidating?
Yes — The professional buyers are being gathered into platforms that bundle the feature: contractors into Hover and Houzz Pro, listing agents into the portal (Zillow now provides Virtual Staging AI). That leaves the standalone vendor selling either to consumers on short subscriptions or to a platform that could build the feature itself

HoverB not disclosed — Private; no revenue disclosed. Founded 2011, San Francisco. Series B $25M (January 2018) led by GV, Standard Industries and The Home Depot; Series D $60M (November 2020) led by Travelers, State Farm Ventures and Nationwide, with Standard Industries, Menlo Ventures, GV, Alsop Louie and Guidewire. Lifetime total not confirmed from an opened source — Photos to measured 3D model to design to estimate. Instant Design (generative redesign) launched February 2025. The clearest example of visualisation as a feature of a quoting workflow
HouzzB not disclosed — Private; no revenue disclosed. Palo Alto. $400M Series E led by ICONIQ Capital, closed June 2017, with Wellington, Sequoia, Zeev Ventures and GGV per the company's release. Lifetime total not confirmed from an opened source — Houzz Pro AutoMate AI turns 2D plans into editable 3D floor plans and product photos into 3D models (April 2025). Distribution through the homeowner marketplace is the moat, not the AI
Virtual Staging AIC not disclosed — No disclosure. Its terms of service name Zillow, Inc. (Seattle) as the provider of the service. Deal date and price were NOT found — 'Developed at Harvard Innovation Lab' per its homepage. AI furnishing of empty listing photos in seconds. Now on the portal's side of the table
BoxBrownieC not disclosed — Private (BoxBrownie.com Pty Ltd, Australia); no disclosure. Claims 250,000+ customers on its homepage [C] — Human-plus-software real-estate photo editing, virtual staging, floor plans and renders, priced per job. The service business AI staging is undercutting
Apply DesignC not disclosed — Private (Apply Design Inc.); no funding disclosure found — AI virtual staging sold as unlimited plans; its own site runs comparison pages against BoxBrownie and ReimagineHome
ReimagineHome (Styldod)C not disclosed — Private (Styldod, Inc., Delaware address on its terms); no round confirmed from an opened source — Virtual staging, redesign, landscaping and hardscaping renders, and 'interior renovation render' for agents and homeowners
Collov AIC not disclosed — Private (Collov, Inc., California governing law on its terms). A 2026 Series A of about $23M is reported only by aggregators and was NOT confirmed from reputable coverage, so no figure is asserted — Virtual staging with multi-angle consistency, an API and MLS partnerships
Planner 5DC not disclosed — Private (Planner5D UAB, Vilnius, Lithuania); no disclosure — Consumer 3D home design since 2011 (per its copyright line) with an AI studio, floor-plan converter and a home repair estimator added
HomestylerC not disclosed — Not broken out. The copyright holder is 居然设计家(上海)科技有限公司 (an Easyhome-group design technology company in Shanghai) per the site footer — Free 3D home design with cloud rendering and a large model library; a retailer-group catalogue play
MaketB not disclosed — Private. C$3.4M seed (October 2025) led by Amiral Ventures with Blitzscaling Ventures, BY Venture Partners, Hidden Layers and Spatial Capital; 'over $4 million CAD in total funding' per BetaKit. Founded 2021, launched 2023 — Canadian. AI residential floor-plan generation and a virtual designer; roadmap names zoning checks, HVAC planning and material takeoffs — the point where a picture tool meets licensing and 5413
SnaptrudeB not disclosed — Private. $14M Series A (announced 7 January 2023) led by Foundamental with Accel, after a $6.6M seed from the same two funds, per its own press page — about $20.6M disclosed — Browser BIM for architects that competes with SketchUp, Revit and Archicad. Listed because it is the architecture-side destination of 'AI design', and it sells to the licensed professional rather than around them
ModsyB not disclosed — Defunct. The San Francisco e-design company shut its design business in mid-2022 after a planned acquisition fell through (Furniture Today, 30 June 2022, citing Business of Home) — The cautionary case: 3D room renders plus human designers plus furniture commerce did not make a business before generative AI made the renders nearly free
AutodeskNASDAQ: ADSKC not disclosed — Covered on the 5413 record (AECO line $3.583B there); not re-researched. Its Forma early-stage planning product was not opened (autodesk.com returned 403) — The professional incumbent the plan-generating entrants eventually meet

Nobody here publishes revenue. The market is not sized for that reason — an estimate built on nothing would only look like knowledge.

RoomGPTMIT

A complete upload-a-room, get-a-redesign web app, public on GitHub. The commercial roomgpt.io site runs the same idea with no operating company named on it, so it is not listed as a vendor

ControlNetApache-2.0

Structure-preserving conditioning for diffusion models — the reason a redesign keeps the room's geometry. Underlies most of the category

The floor here is set by open weights. A redesign of a room photo is a conditioned diffusion-model pass, and the pieces are free: RoomGPT published its entire consumer app under MIT, and ControlNet — the technique that keeps the walls and windows where they are while the style changes — is Apache-2.0 [A]. Every paid vendor below is selling distribution, a workflow around the image, or a catalogue, not the image.

Evidence

Evidence. Fetched by direct retrieval on 2026-10-20 with robots.txt checked first for every host. Tier A, opened: the California Board for Professional Engineers, Land Surveyors, and Geologists consumer guide (bpelsg.ca.gov/pubs/consumer_guide.pdf) for the seal requirement on plans 'permitted or released for construction' and the unlicensed-design exemptions for conventional wood-frame dwellings and non-structural alterations. The RoomGPT (MIT) and ControlNet (Apache-2.0) GitHub repositories were opened for their licences. Tier B, opened: Crunchbase News (17 November 2020) for Hover's $60M Series D and its investors; Hover's own 29 January 2018 release for the $25M Series B (GV, Standard Industries, The Home Depot) and its 2011 founding; Hover's 25 February 2025 Instant Design post; Houzz's own 26 June 2017 release for the $400M Series E (ICONIQ) and Palo Alto headquarters; Construction Dive's hosted Houzz Pro release (15 April 2025) for AutoMate AI 3D floor plans; BetaKit (29 October 2025) for Maket's C$3.4M seed, founding year and total; Snaptrude's press page for its $14M Series A and $6.6M seed; Furniture Today (30 June 2022) for Modsy's shutdown. Tier C: vendor homepages and terms pages for operating entities and features — including the Virtual Staging AI terms naming Zillow, Inc. as provider (the acquisition itself was not found in any press release and its date and price are unknown), Styldod, Inc. behind ReimagineHome, Collov, Inc., Planner5D UAB, BoxBrownie.com Pty Ltd, Apply Design Inc., and the Renovate AI App Store listing (seller Trial and Error, Inc). NOT sourced, stated plainly: market size and vendor revenue UNVERIFIED — no vendor in this record publishes revenue, and no market figure is asserted. Lifetime funding totals for Hover and Houzz were not confirmed from opened sources, so only the individual rounds are given. Collov's reported 2026 round and Styldod's funding come only from aggregators and are not used. The Ontario (PEO) and BC (EGBC) seal pages returned 403 and Ontario e-Laws needs JavaScript, so the Canadian rules are referred to, not quoted. Home-improvement retailers' own visualisers and Autodesk Forma were not opened. Several heavily marketed tools were left off because no operating company or independent evidence could be confirmed. The 2361 anchor is navigational: the buyers are remodelers, interior designers (541410), architects (541310), trades (238) and listing agents (5312).
